Context
RST Rotterdam integrated three neighbouring terminals into one operation and implemented a new TOS supporting QC, RTG, RS, SC and CRMG workflows. The transformation required one unified operational design across multi modal areas with different equipment and buffer strategies.
CHALLENGE
- Creating a single operational blueprint across three terminal areas with different equipment types and ways of working.
- Protecting productivity and SLA performance while planning, dispatch and execution changed at the same time.
- • Preparing all super users and end users for new processes and a completely new system.
OUR ROLE
We took full end to end project management ownership of the TOS implementation and led on site configuration, testing, training and transition delivery, with the TOS delivered by IT Partner. In parallel, we managed several critical initiatives including a terminal relocation, the introduction of a shift manager layer and the programme management for three new crane introductions.
RESULTS
- Predictability Clear operational blueprint and structured readiness ensured a controlled, transparent go live.
- Continuity of operations Service levels were maintained throughout a highly complex transition.
- Acceptance across teams Cross team workshops and training created one shared way of working across all three terminals.
- Stability after go live Rapid adoption enabled stabilisation of performance shortly after go live.
